
Your Data Isn't Ready for Agentforce (And What To Do About It)
Agentforce is having a moment. Salesforce reported $1.4 billion in annual recurring revenue across Agentforce and Data 360 products in Q3 FY2026, a 114% year-over-year gain. Over 9,500 organizations have signed paid Agentforce deals. The platform has processed 3.2 trillion tokens. By every adoption metric, AI agents inside Salesforce are accelerating faster than any product line in the company's history.
The data underneath those agents is not keeping up.
A March 2026 study from Cloudera and Harvard Business Review Analytic Services found that only 7% of enterprises consider their data completely ready for AI. Gartner predicts that through 2026, organizations will abandon 60% of AI projects unsupported by AI-ready data. And a separate Gartner survey found that 63% of organizations either lack or are unsure whether they have the right data management practices to support AI initiatives at all.
The gap between Agentforce adoption velocity and enterprise data readiness is the story the ecosystem is not telling. Most of the conversation focuses on what agents can do. Almost none of it addresses what agents need to function. That prerequisite is not a product configuration. It is a data foundation, and most organizations do not have one.
The Data Readiness Gap
Why Agents Are Uniquely Unforgiving About Data Quality
Traditional CRM workflows tolerate messy data. A sales rep sees a duplicate contact and mentally merges the records. A service agent reads a case history and fills in the context that the system failed to connect. Humans compensate for data inconsistencies in ways that are invisible, automatic, and surprisingly effective.
AI agents do not compensate. They act.
Agentforce uses Data Cloud’s built-in retrieval augmented generation to ground agent responses in customer records, past emails, support tickets, product usage data, and more. When that underlying data is clean, unified, and current, the agents produce results that are genuinely useful. When it is fragmented, duplicated, or stale, the agents produce results that sound confident and are wrong.
This is a fundamentally different risk profile than previous Salesforce AI investments. Einstein Analytics surfaced insights for humans to evaluate. Marketing Cloud personalization recommended segments for marketers to review. Those tools informed. Agentforce acts. It sends responses, escalates cases, updates records, and triggers workflows. Every data quality problem that a dashboard could tolerate becomes a business action when an agent executes it at machine speed.
Salesforce’s own research reinforces the problem. According to their 2026 Data and Analytics Trends report, 26% of organizational data is untrustworthy, and 42% of data leaders lack full confidence in the accuracy and relevance of their AI outputs. The root cause in both cases is disconnected, ungoverned data.
The Three Data Foundations Agentforce Actually Needs
Before configuring an Agentforce agent, three foundational layers need to be in place. These are not Data 360 features. They are the work that happens before Data 360 becomes useful.
Data Unification
The average enterprise runs 897 applications. Only 29% are connected. That statistic alone explains why most Agentforce deployments underperform. An agent that can only see Sales Cloud data will give incomplete answers to questions that span marketing, service, commerce, and external systems.
Data 360 provides the ingestion infrastructure. Core Salesforce data from Sales, Service, Marketing Cloud Engagement, Personalization, and Commerce now ingests at no additional cost. External sources are consumption-based. But the technology is not the hard part. The hard part is the strategy: deciding which data sources to connect, in what order, and for what use cases. That strategy needs to exist before anyone opens the Data 360 setup screen.
Identity Resolution
This is the most technically challenging piece of the data foundation, and the one most often underestimated. Identity resolution is the process of matching records across systems to build unified customer profiles. Get it right and your agent sees one complete view of each customer. Get it wrong and you get one of two failure modes.
Over-matching merges records that belong to different people. A service agent now sees combined case histories from two unrelated customers, leading to responses that reference issues the current customer never had. Under-matching leaves the same person split across multiple profiles, so the agent treats a long-standing customer like a stranger.
Data 360 limits organizations to two identity resolution rulesets per data model and data space. That constraint makes the upfront strategy critical. You do not get unlimited iterations to get this right in production.
Data Trust and Quality
Here is the statistic that should concern every organization treating data unification as a finish line: 55% of companies report having unified more than half their data. Yet 47% of those same companies say poor data quality still undermines their AI initiatives.
Unification without quality is centralizing your problems. Connecting dirty data from eight systems into one platform does not make it clean. It makes the mess visible in a single place, which is useful for diagnosis but dangerous if an agent starts acting on it.
The Three Data Foundations
Where Most Implementations Go Wrong
Most Data 360 implementations that fail to support Agentforce follow a recognizable pattern. Teams skip the data model design, the mapping strategy, and the identity resolution planning. They jump straight to ingesting data and activating segments because those are the steps that feel like progress.
That approach produces a technically deployed Data 360 instance that does not actually support agent use cases. The data is connected but not unified. The profiles exist but are not accurate. The agent can access the data but cannot trust it.
Other common failure patterns: treating Data 360 as a one-time project rather than an ongoing foundation, over-indexing on real-time streaming when batch processing serves the majority of use cases at a fraction of the cost, and ignoring governance until after go-live when permissions and access controls should have been defined from the start.
These are not hypothetical risks. Gartner predicts that more than 40% of agentic AI projects will be canceled by the end of 2027 due to escalating costs, unclear business value, or inadequate risk controls. The organizations hitting those outcomes are, in most cases, the ones that skipped the data foundation work.
Most Data 360 implementations that stall do so for the same reason: teams skip the data model, the mapping strategy, and the identity resolution planning, then wonder why the agents do not work.
A Practical Sequence for Getting Data-Ready
The path forward is not complicated, but it requires discipline about sequencing. Organizations that want Agentforce to deliver real value should follow a deliberate progression.
Start by auditing your data sources. Inventory every system that Agentforce will need to access and assess the current state of that data: completeness, accuracy, recency, and accessibility. This is not a technology exercise. It is a business exercise that requires input from the teams that use the data.
Next, define your identity resolution strategy before configuring anything in Data 360. Determine the matching rules, the key fields, and the acceptable tolerance for false positives versus false negatives. Test it against real data samples from your systems.
Then start small. Begin with core Salesforce data, which ingests at no additional cost, and prove that the unification model works before layering in external sources. Each additional data source should be governed by a clear cost-to-value assessment, because Data 360 pricing is consumption-based and the costs compound as data volume grows.
Finally, build data quality monitoring as a continuous practice. This is not a one-time cleanup project. Data degrades over time. New records arrive with inconsistencies. Systems change their data formats. The organizations that sustain AI value are the ones that treat data quality as an ongoing operational discipline.
The results are tangible when the foundation is right. Salesforce deployed Data Cloud and Agentforce internally, reducing support cases by 98,000 in the first half of 2025 and identifying $23 million in potential renewal revenue. That outcome was possible because the data foundation supported it.

Inventory every system Agentforce will need to access. Assess each source for completeness, accuracy, recency, and accessibility. This is a business exercise, not just a technology exercise.

Treat data quality as an ongoing operational discipline, not a one-time cleanup. Data degrades over time and sustained AI value requires sustained data governance.
The Foundation Determines the Ceiling
Agentforce is a powerful platform. The organizations getting real results from it are not the ones with the most sophisticated agent configurations. They are the ones that invested in the data layer first.
Data 360 is not an add-on product to bolt onto your existing Salesforce instance. It is the foundational data layer that Agentforce, Einstein, Marketing Cloud, and every other AI-powered capability in the ecosystem depends on. The Informatica acquisition, which closed in November 2025, reinforces this. Salesforce spent $8 billion to bring enterprise data catalog, lineage, governance, and master data management capabilities directly into the platform. That is not a feature play. It is a declaration that data infrastructure is the platform.
The question facing most organizations today is not whether to adopt Agentforce. The market has already answered that. The question is whether your data can support it. Organizations losing $9.7 to $15 million annually from poor data decisions, according to Gartner, will see those losses accelerate when agents start acting on that same data at scale.
The organizations that figure out data readiness first will have agents that compound value over time. Everyone else will have expensive chatbots.
